Is it a bad idea to use the same core Statement of Purpose for multiple PhD programs, just changing the professor and university names?
I'm applying to 8 programs. Writing a completely unique SOP for each feels unsustainable. How much customization is truly necessary? Can I have a strong base document and tailor specific paragraphs, or will committees notice and penalize generic language?

A generic SOP is a major red flag. Committees can spot a find/replace name change instantly. However, you don't need to start from scratch. Create a master document with your core research narrative, skills, and goals. For each application, you must deeply customize two sections: 1) The "Why This Program" paragraph. Name 2-3 specific faculty, their relevant work, and mention unique resources (a specific lab, institute, or course). 2) The concluding part where you align your goals with the program's strengths. This tailoring shows genuine interest and fit. I advise investing 2-3 hours per school on this customization; it's the difference between looking like a serious scholar and a bulk applicant.
